Why it's a moat: commodity incumbents ship pre-secure-by-default code — a ~24-month structural lead for vendors who already have secure boot, HSM-signed OTA, SBOM, and a 24/72h incident pipeline. Doing it right is expensive — which is exactly why it defends.

Strategic implications

  1. Hardware-agnostic per-asset SaaS is structurally absent across fleet, mining, maritime, livestock — the single biggest differentiation surface.
  2. Customers face platform disruption every 2–3 years from OEM consolidation — durable multi-vertical platforms grow more valuable as M&A accelerates.
  3. CRA compliance = a 24-month structural lead — every legacy DCS/dashcam/tag/VSAT vendor ships pre-secure-by-default code.
  4. Industrial "Matter" doesn't exist — the vertical-aware capability registry is the industrial parallel; the industrial TAM is bigger and less crowded than smart-home.
  5. Pricing: publish per-device pricing (rare), avoid 36-month lock-in, bundle HW+SW where BYO isn't possible, offer a real tiered ladder.
